Last week, OpenAI launched something called The Deployment Company. A $4 billion vehicle backed by TPG and Bain Capital. The same week, Anthropic launched a $1.5 billion version of the same thing with Blackstone. Both are buying the same role at scale: forward-deployed engineers. Engineers who physically embed inside PE-backed companies for weeks or months, learn the workflows, and rebuild them around AI agents. The model is borrowed from Palantir. You do not sell software from headquarters. You send the engineer to live inside the client. For anyone who has run a P&L for 20 years, this should feel familiar. You have watched this movie before. The Big Four sent consultants. The systems integrators sent project managers. The cloud providers sent solutions architects. Each wave promised transformation, and each wave hit the same wall the moment they got past the IT layer and into the part of the business where people actually had to change how they worked. The wall has a name. The wall is the absence of a senior executive partner inside the client who can translate what the technical team is doing into governance, hiring, P&L, risk, and the conversation with the board. I keep telling clients in the program the same thing this week. Private equity has put $4 billion on the table for the half of AI deployment that an engineer can do. They have not yet figured out who fills the other half. That gap is open, and it is open at exactly the level where the people reading this newsletter operate. The technical half is workflows, agent orchestration, and shipping code. The executive half is which workflows to transform first, how to govern AI agents once they are running, how to manage the people impact, how to read the P&L change month over month, and how to brief the board without sounding like a vendor. A forward-deployed engineer can ship the build. A forward-deployed engineer cannot sit in the executive committee meeting and explain why three roles in operations should be reassigned before two roles in finance. You can. That is 20+ years of operating credibility, layered with AI fluency on top. Here is the practical move. Stop positioning yourself against other consultants. The strategy deck market is crowded and the buyer is tired of it. Position yourself against the engineer. Your job in the prospect conversation is to make the buyer see that they are about to spend seven figures on a forward-deployed engineering team without buying the senior partner who runs interference at the executive table. The engagement you sell is the second half of that mandate. Price accordingly. Days and workshops do not anchor this conversation. A package that buys revenue-per-employee transformation, with you accountable for the executive-side outcomes the engineer cannot own, is priced in a different range entirely. The reason this is possible in 2026 in a way it could not have been in 2020 is AI agents. The forward-deployed engineering model only scales because the engineers are now deploying fleets of AI agents instead of writing custom code line by line. That compression is what made the model investable for private equity. It is also what makes your independent practice viable. The same AI agents you would build into a client engagement are the agents you can use to run your own back office, your outreach, your proposals, and your delivery. You do not need a team of ten. You need agents and a senior pair of hands. If you are still inside corporate, this is the most useful data point you will see this quarter. The buyer side of the market for the work you do has been capitalized to the tune of $5.5 billion across two deals in a single week. The senior counterpart to the engineer is the next hire on the list. If you have already left, the positioning move is this week's work. It does not wait for next quarter. Start with one former colleague who has moved into a PE portfolio company. Ask them where they sit in this debate.
